At the time Japan was struggling with trying to rebuild their industry and export business after World War II. The key factor in Japan’s embracement of quality management was their drive to increase their export business worldwide and to accomplish this, improve the quality of their produced goods. How they accomplished this was to first recognize the mistakes that their US counterparts had made and eliminate those mistakes from their strategy. Secondly, Japan had to convince all of their industry to accept the quality management idea and its methodologies. They did this by holding several high-level management conferences with industry leaders with key quality management leaders from around the world to discuss a nationwide quality management strategy. The final component was to train all employees about quality management and their role and responsibility in the process.

Some of the common themes linking Deming’s 14 points...

The major theme that is common across all of Deming’s 14 points is that quality is the responsibility of the entire company. His 14 points speaks to instilling unity, pride and communication within the entire company. It also speaks to the empowerment of the lowly worker by training them, encouraging self-improvement and providing leadership training. Another key theme that is the basis of modern quality management ideas like Six Sigma and Theory of Constraints is the idea of continuous improvement of the company’s leaders, workers, processes and systems.

In today’s economy, a lot of companies are scrambling to cut production costs, outsource service organizations and eliminate jobs and training; little is being focused on the quality of our goods and services. We know quality was one of the factors in the downfall of one of the largest car manufacturers in the United States, General Motors. I am a firm believer of TQM and I think that all 14 points in Deming’s philosophy are extremely important. I think that most company leaders are really motivated on keeping their own jobs and the little empire that they have built within the larger company. Communication, transformation and quality have become secondary to political power plays and doctoring data to make leaders look good. I think America has come full circle due to the economic meltdown and returned to the pre-1950s to where companies have started to ignore quality and go back to focusing on price and revenue. It will take a reawakening of quality as other countries bypass us and we struggle to regain our lead as a top producing country. All of Deming’s 14 points plus the evolution of quality management got our country moving in the right direction.

Some of the paradigms that TQM demands of leaders...

The key paradigm is the shift away from thinking quality is the responsibility of just the leaders of the company. Quality is the responsibility of the entire company and Deming’s 14 points outline how to get all employees involved. It also speaks to the need for clear communication of company goals, empowering employees and building leaders. These themes are key to the transformation of the entire company away from singular quality viewpoints and actions to driving quality improvements throughout the entire company and expanding the roles and responsibilities to all employees no matter what their level or job title is. Expanding the quality roles of all employees will certainly help transition the quality of the company much quicker and more efficiently.

Here's a million dollar question --- to what extent do you feel that TQM principles will be a factor in leadership development and practices in the 21st century?

Due to the current economy, quality management has definitely transitioned away from Deming’s original principles. The tradeoff between cost and quality has become the billion-dollar decision that most large companies have struggled with in the past few years. To reduce budgets, most companies have eliminated training, knowledge transfer, and in some cases, product and process innovation. The large migration of development, services and manufacturing to India and China has proven that the industry can tolerate the decrease in quality levels, if the price is right. Deming’s principles may have started the quality movement in the 1950’s but today, they are probably just an afterthought in most managers’ minds. Most leaders/managers are aware of these principles because they had to learn them at some point in their academic history but it probably won’t be executed on nor will it influence their current decisions.

Some of Deming’s ideas have transitioned into other methods and tools, but those will be used with an entirely different focus, to reduce cost and operate efficiently (increase productivity and reduce cost) not to improve quality. Companies set goals to run lean and still increase sales and production. Most companies have deferred their production quality to offshore vendors and they operate to meet some quality goal or metric and in some cases, it might not even be the right metric.

Today, numbers and real-time information tell our leaders the “story”. Yet, most companies are still very immature at mining the right data and understanding the story it is telling us. New philosophies are being created to help us understand the global demand for quality in an age that data is readily available and cost, productivity and operational excellence (where quality is just a very small part) takes precedence over product and service quality.

Empowerment and Its Place in Leadership

<img style="float:left; margin:0 10px 10px 0;cursor:pointer; cursor:hand;width: 182px; height: 200px;" src="http://1.bp.blogspot.com/-1W2pslHarDk/TkWlsb3A8KI/AAAAAAAAAIY/q-yqmJfsb00/s200/empowerment.jpg" border="0" alt=""id="BLOGGER_PHOTO_ID_5640096291162747042" />
Empowerment is defined as giving power or the authority, enabling people, and/or permitting them to make decisions and share their power with others. Sharing your power is also known as empowerment.

An example of employee empowerment is when they are involved in developing job roles, work practices and processes. Empowerment is not just about increasing employee responsibility but including them or involving them from the outset, which indicates trust. Newly empowered employees will make mistakes. It is the job of management to support them by taking these mistakes as learning opportunities rather than culpable mistakes.

One of the greatest demands of leaders is to empower others. Empowerment is used to indicate the increased involvement of employees in organizational processes and decision-making. It also promotes employee well-being and a means of harnessing the knowledge and abilities of employees as a whole to promote performance. In order to deliver on a vision or strategy, you need able and empowered teams and employees.

Leaders have the ability to see potential in people, encourage them to have a sense of independence and accountability. It is only when you empower people that you help them reach their maximum potential. People do not like being held back. They want to succeed and gain the benefits of being an empowered resource for a company. They are more productive, are able to increase their knowledge and experience making them more effective in their job role.

If leaders do not know how to empower their people and assist them reach their maximum potential, they are actually shortchanging themselves of reaching their full potential as a leader. If you don’t empower people and help them reach their full potential, you are actually falling very short of maximizing your own inherent capacity as a leader. Empowering people is empowering yourself.

Bottom line is, people need to understand what they need to do to empower them. As a leader, it is important to build core foundation to empower them such as having a vision, strategy, and execution model. Without it, it is human nature that they will execute based on their self-interest and/or political agenda.

Operational Improvement Frameworks

<img style="float:left; margin:0 10px 10px 0;cursor:pointer; cursor:hand;width: 200px; height: 151px;" src="http://2.bp.blogspot.com/_J0LDzgUuifI/Sjfe-QbT7BI/AAAAAAAAAHo/gcDzkKl3PbA/s200/excellence-ave-1-tenant.jpg" border="0" alt=""id="BLOGGER_PHOTO_ID_5347988243668528146" />
In today’s highly competitive market, the primary goal of any business is to continuously improve operations to meet market demands and provide value to the customers. To achieve this goal, management needs to think and act strategically. Their actions must be based on facts and focus on factors that create or add value and predict organizational and operational success. It is through knowing and understanding these facts that businesses can make informed decisions and initiate necessary improvements. We cannot improve what we cannot measure and more so, we cannot improve what we do not understand.

There are several methodologies that companies can implement to help drive operational and performance excellence to improve overall business results. Some of these methodologies include: Balanced Scorecard, Malcolm Baldrige Criteria, and Six Sigma. Each of these practices runs on data, provides success measures, and identifies specific goals. They all depend on factual information and reliable data to measure and analyze the quality of given processes to improve organizational and operational performance. Their scope of measuring performance goes beyond evaluating traditional quantity indicators such as financial or accounting-based productivity considerations. These tools are fact-based decision-making mechanisms that can aid organizations in performing analyses to appraise and control processes, and boost performance. They aim to streamline systematic series of actions and improve market position.

The Balanced Scorecard approach uses “a carefully selected set of quantifiable measures derived from an organization’s strategy” (Niven, 2006, p. 13). The goal of using the Balanced Scorecard is to translate strategies into action and metrics. “I see this tool as three things: communication tool, measurement system, and strategic management system” (Niven, 2006, p. 13). It explores a strategy using four perspectives: financial, internal, customer, and innovation and learning perspectives. When these perspectives are integrated, the Balanced Scorecard can provide a system to track, assess and capitalize on crucial success factors.

Companies or organizations use the Balanced Scorecard to address three significant challenges: fully measure organizational and operational performance, effectively monitor and extract the value of intangible assets, and successfully implement strategy. The weakness of the Balanced Scorecard is that it does not show relationships and dependencies between its four designed quadrants. An example would be making a change in one quadrant may degrade or upgrade performance in another quadrant. In order to bridge this gap, it is important to have a good understanding of how critical indicators are developed and what processes these indicators depend on.

The methodology that uses Malcolm Baldrige Criteria is “built on a set of core values and concepts” (George, n.d., para. 2). George noted that the Criteria for Performance Excellence booklet states, “the Criteria are designed to help provide organizations with an integrated approach to organizational performance management that results in delivery of ever-improving value to patients/customers/students improvement of overall organizational effectiveness and capabilities organizational and personal learning” (para. 1). It is known to assist organizations use a more focused and methodical approach to performance management. It can address governance and ethics-related concerns and take into account important decisions driving both short-term and long-term organizational sustainability. This approach defines a combined framework and a set of fundamental practices for a high-performance management system. However, it does not recommend starting points nor specific quality tools and techniques. To address this weakness, it would be ideal to utilize a systematic and process-oriented methodology such as Six Sigma.

Gygi, DeCarlo, and Williams (2005) described Six Sigma as the single most effective problem-solving methodology for improving business and organizational performance. It is a systematic and data-driven approach that addresses and solves process-related challenges to achieve bottom-line results. It can reveal the cost of poor quality in factual terms and provide direction as to how it can be improved or corrected.

The focal point of Six Sigma is on changing or improving results by focusing on inputs, modifying these inputs and controlling them. Properly applying Six Sigma tools can yield great results when implemented. Its weakness, however, is that it does not cover all the elements required to optimize organizational performance.

These methodologies can all be used individually as operational improvement tools but to address the weakness of each practice, a combination of systems would be the most effective solution. The success of any or a combination of these quality management tools highly depends on corporate buy-in and mindset. Equally important is the commitment to change management practices for improvement and engaging workforce and customers to ensure proper alignment of processes and resources.

“The most effective integrated management system would be one in which an organization uses the Baldrige Criteria as a method of establishing a “culture of excellence,” assessing performance, and prioritizing initiatives” (Grizzell, 2004, para. 10). It is highly recommended that either Six Sigma or Balanced Scorecard methods be used within the context of a Baldrige-based integrated culture of performance excellence. Combining the tool sets of Six Sigma or the Balance Scorecard methods with a framework for high performance management could assist companies as they drive to operational excellence.

Dollars and Sense of Providing Value

I was in the middle of going through my mail and I received a catalog from Macy’s and at the very back cover, they had this tiny blurb about it. This Macy’s By Appointment is their FREE shopping service. It’s really simple and it’s not only for females but also applies to males as well. Basically, all you need to do is allow Macy’s personal shoppers show you how this season’s hottest looks can work for you and/or help you get to that “look” that you’re going for. Here in Vegas, this service is available at Macy’s at the Fashion Show Mall.

So, after I read that tiny blurb in tiny font, I decided to call to check it out. I made my appointment and met with Arlene at the Fashion Show Mall at 11 this morning. She helped me pick some great pieces that worked well with my body type, height, etc. I’m very happy and pleased with this service. Arlene did a great job. I just wish that they advertise it more. Seeing the sign, “Macy’s By Appointment” at the store doesn’t quite give it away. In fact, it can be somewhat intimidating like as if it’s only for affluent people who have no time to shop. I’m sure if more people knew about this service, more people can actually benefit from it especially now. It would be great for job seekers who want/need to improve how they present themselves in a dress or suit or separates enhancing their appearance and overall image to boost confidence and increase personal power.

When I went, I was ready to try something new, something a bit different. My mind was set with a thought of, “OUT with the old and IN with the new!” My updates are more along the lines of business casual — separates that can be easily interchanged with other pieces to get a different “look”. Some of them still have the conservative/classic look but coupled with a nice shell or a nice blouse, gives it that umph factor, losing the “boring, same-o, same-o” style. It’s time to have that new character come out! Not only does an updated look make you look better but also, feel better as it greatly helps boost confidence.

Considering that there are a lot of us in search for a new job, attending networking events, mixers, etc., this is a perfect reason to make an appointment and meet with one of Macy’s personal shopper. You’ll end up with a new and updated image. I guarantee it! How you present yourself is very important as it can certainly help maximize visual first impression in an interview or important meeting to project an overall image of confidence and success. Your image communicates a message without you having to say a word. Remember, we only get one “first impression”. So, make it matter… make it positive… make it last.

I love Macy’s and enjoy the rewards. You get quality pieces at reasonable price especially if you have <strong style="padding-top: 0px; The cost of unsuccessful hire can be extremely costly not only in terms of wages, benefits, and training, but also opportunity costs. According to the Department of Labor, a wrong hire can cost 3 to 10x the annual salary of an employee. If we base our numbers using the median income in America in 2007, that would be around $38K. Therefore, a “costly mistake” of 3 to 10 times an employee’s annual salary would mean an average net loss of approximately $115K-$380K to a company. This may not appear as much for a big company as we’re only talking about a median income of a single contributor [but what if there's more than one "costly mistake"???]. Now, let’s consider the loss at higher-level positions such as hiring unqualified, B or C Player Managers, Directors, or worse, Executives. These titles have a considerably higher salaries which also means higher risks of a bad hire. In simpler terms, this can mean a painful price tag of up to $1.5M or more per year plus, wasted time and effort to the hiring company. This statistic becomes even more shocking when we factor in the fact that the typical hiring success rate of managers is only 50%. Wow!

Jim Collins, author of Good to Great said, “The most important decisions that businesspeople make are not the what decisions but the who decisions.” Having certain people in place can either make or break a business as this is where either good and right things happen or where the ugly and disaster starts. Get customers involved and allow them to influence every aspect of the business as this can serve as the core foundation of your organization’s success. Think about it. What is the point of having all the bells and whistles if it’s not what your customers want? Right?

We live in a very competitive market place and this alone should be more than enough for us to think about creative ways on how we can be flexible in accommodating or fulfilling customer requirements to the quality they expect and the time frame they need it by. How do you do this? Listen to your customers and build long-term relationship with them through partnership and commit to delivering excellence in every transaction or every opportunity to serve them.

Understanding the voice of the customer will help your business maintain the “edge” and focus required to make effective and sound business decisions and harness the power and commitment your company needs to weather turbulent times. padding-right: 0px; padding-bottom: 0px; padding-left: 0px; line-height: 18px; margin-top: 0px; margin-right: 0px; margin-bottom: 15px; margin-left: 0px; ">This is not all that uncommon as I’ve worked with people that just can’t stand processes. Sometimes, they intentionally circumvent processes to cut things short or cut corners for whatever reason [valid or not]. Sometimes, we may not realize it but there are parts of the job we love that goes through process that makes the job itself great! If we just shift our focal point from these “processes” to the real PAYOFF or reward, it’s then we’ll see the value of processes. We all have our own set of “struggles” but these are no different than that of any other professionals. For example, I challenged myself to get out of my comfort zone and try something new and foreign to me which is Ballroom/Latin Dance with the goal to compete 6 months from the time I started. I certainly did not enjoy the long hours of practice and step-by-step process I must repeat again and again and again to get it right. It sure wasn’t fun. It was exhausting, painful, and left me with 2 bunions to press on as I execute each step. No fun but no pain, no gain! :) What got me through all of that was setting my mind on the end goal which was the payoff or reward — to compete. On the day of the competition, I felt great because I made it! Win or lose on that day, I knew I met my goal… be on that dance floor and compete at the California Star Ball. It was great! The best part of it all was the experience of placing in all the heats I was in. 16 first place, 5 second place, and 3 third place. Take note, this would’ve not happened if I didn’t learn the basic process of learning how to walk then dance on those 3 inch heeled dance shoes. :) Now, even though dance is still a challenge, it’s manageable. :)
<p style="padding-top: 0px; visit my masseuse for a nice massage or reiki; workout or dance to release endorphins which helps with happy thoughts and good mood; or the easiest quick-fix EVER — retail therapy. :)
<p style="padding-top: 0px; Heavyweight companies such as Sprint, Home Depot, GM and a few others had to cut a massive amount of jobs to the tune of 45,000! In addition, service innovator such as IBM will be cutting approximately 3,000 jobs and Philips Electronics another 6,000 jobs! Wow! Where I live, unemployment rate is up 1% from last year’s 8.1% which means 1 in every 10 Americans is unemployed. As we’ve all heard many times, this is not even the end as there’s worse times yet to come as more jobs are cut, more people lose their homes and more people get into deeper debts.

Hearing and seeing about this type of broadcast surely doesn’t fuel hope for Americans to find new jobs or keep their current jobs in order to stay in their homes and avoid getting deeper in the hole. So, what’s the reality of these layoff numbers? Is there anything good with this type of situation? What does it mean for the Americans? for the country?

These cuts are mainly coming from the big giants (industries and corporations). Reduction in force came from various sectors like construction, auto industry, technology firms, and others. Some of these companies have been hurting for a long time and some of them saw this predicament coming. As I mentioned before, in every bad situation, there’s always some kind of a good “take away”. To some companies, this is an opportunity to cut the fat, sever ailing divisions, restructure, do away with products and/or services that don’t work nor longer supports the current business model. What this means for the Americans is allowing ourselves the time and space to think things through on how we can navigate out of this downward spiral; how we can be more strategic in our decision-making for long-term growth and not just survival. For the unemployed, this might be the time to re-invest in sharpening our saws or look for opportunities as an entrepreneur; re-connect with others and identify a need that you can fill that’s of great value in this current economic climate. For the country, it means we are faced with a lot of challenges. We’re in a recession and though it’s easy to feel fear, now is not the time for fear. We need hope and serious action from our leaders.

If you’re currently employed and feeling uncertain about how the company you work for is doing, you need to do some research. If you work for a publicly-traded company, this information is available online. Review their financial statements, read any press releases, and also, see what analysts have to say to give you an idea of the health of your company. You do not need to wait for your boss to tell you as sometimes, management is not at liberty to say certain things at certain times. However, if you work for a private company, exercise the “open door policy” and talk to the boss. There’s nothing wrong with asking questions perhaps, this can even be an opportunity to discuss how you can help the company get through such challenging times. Be proactive. Good bosses will appreciate that.

If you’re currently unemployed, such as myself, doing your homework about target companies to work for would be extremely helpful. Not only you’ll learn how financially sound a company is, you’ll also learn about their business, and learn about what’s on the press release. Reading and learning will bring you wealth of information. Remember, knowledge is power.

Unemployed or not, I think it’s wise to pay attention to booming industries and growing companies. Also, it may be a good time to consider taking classes, training, or seminars especially if what you’re currently doing or technology you’re using is becoming obsolete or fossilized like the dinosaurs, the time is NOW to get crackin’. Some people have marketable skills but are faced with a challenge of still being unemployed or just can’t seem to land an opportunity that parallels those valuable skills. It may be best to weigh other options or rethink the companies you’re sending resumes to or even the town where you live and perhaps, relocation is the next best thing.

There are jobs to be filled regardless of the high unemployment rate. The key is figuring out where these jobs are and if you have the skills or have great value to offer a company that differentiates you from the rest. You need to have an edge especially considering it’s highly competitive out there. You may also want to go for the unadvertised jobs rather than the ones posted online or the newspapers. Have your own “brand”, your own USP as interviews are not only about interviewing a potential employer but also selling yourself and beat competition.

As for me, I know what I want and I won’t settle for anything less just to get a pay check. We all have different situations, have different goals or motivations. There are so many different elements as we all have our own various reasons. I will go for what would be in the best interest of my career goals and what’s commensurate with my qualifications. In addition, I also do not think it’s right for me to accept an offer just to accept a pay check. I do not believe that to be fair to me nor is it fair for a company. I take pride in my work and delivering on a job well done. I believe in earning every penny I get paid. I provide measurable value and deliver high impact results. In my opinion, someone that delivers high impact and exceptional value should be compensated accordingly and someone unqualified, unable to deliver or provides minimal impact and of no value is overpaid.

Again, this is just me… and what I believe in and what I stand for. I’m not filthy rich but I’m also not dirt poor. I’m fortunate to have the ability to weigh my options and the ability to wait for the right opportunity where I can provide value that matters to the company I work for. I firmly believe that it will come, in due time.

<link rel='alternate' type='text/html' href='http://annabarantezpmp.blogspot.com/2008/01/layoff-bloodbath-now-what.html' title='Layoff Bloodbath?
